The online grocery industry is constantly evolving. Consumer expectations have shifted dramatically, with a growing demand for a wider choice, a range of lead times, and exceptional value.

To address this constantly changing environment, we launched Ocado Re:Imagined is a series of fundamental innovations designed to upgrade the technology powering the Ocado Smart Platform (OSP)

Today, these technologies have moved from a roadmap to a scaled, global reality, delivering productivity, efficient growth and great customer experiences across our operations. 

What is Ocado Re:Imagined?

Ocado Re:Imagined is a comprehensive suite of hardware and software that represents a step change in the capabilities of the Ocado Smart Platform. These innovations combine to reimagine how online grocery fulfilment is built, operated, and scaled.

While Re:Imagined introduces multiple innovations, they are not isolated upgrades; they are highly interconnected technologies that work in harmony. Together, they deliver a step change in the efficiency and flexibility we can offer partners, enabling the customer proposition across different kinds of shopping missions (from the full weekly to short-lead time and same-day delivery), continually driving down costs, and helping our partners accelerate growth and ramp up operations at pace.

Here are just a few examples of how some of our Re:Imagined technology is rolled out at scale, helping us to continue to bring down costs, and enable our partners to grow.  

Ocado 600 bot

The 600 Series Bot & lightweight grid

Our 600 Series Bot is a key outcome of Ocado’s Re:imagined product suite, and marks a significant advancement in our automated retrieval systems.  

To achieve its ultra-lightweight design, it relies on precise engineering techniques like topology optimisation (using software to calculate the most efficient shape for a part, stripping away every gram of unnecessary material while ensuring structural strength) and additive manufacturing (3D printing, where parts are built layer-by-layer from a digital file to allow for lighter, more complex designs). 

Because the 600 Bots are so light, they apply less force to the grid superstructure, enabling a light weight grid that can be installed in greenfield sites - enabling sites to be built at pace.

In November 2025, Auchan Poland went live with its first CFC, including the full suite of Re:Imagined technologies. The Warsaw CFC broke records as the fastest build of any Ocado CFC to date, with just 12 months from breaking ground to go-live. It was also the first international CFC to go live with our latest 600 Series bots.

Ocado OGRP - On Grid Robotic pick

On-Grid Robotic Pick (OGRP)

On-Grid Robotic Pick solves one of the most complex fulfilment challenges - automating the picking and packing of grocery orders. Robotic arms need to be able to pick tens of thousands of products of varying shapes, sizes, weights, and fragility and pack them densely in bags with human precision and accuracy. 

Rigidly programmed robotic systems that are used in other industries are simply not fit for purpose for the unique demands of the grocery space. On-Grid Robotic Pick combines cutting-edge machine vision, deep reinforcement learning and advanced sensing to pick and pack grocery items without any prior knowledge of what they are, making smart decisions on the fly. 

On-Grid Robotic Pick collaborates seamlessly with all Ocado bot fleets to fulfil customer orders without human touch, directly from the grid - opening up new opportunities to drive down costs and optimise warehouse design. 

OGRP is now rolled out across 14 CFCs and eight partners, achieving more than 350m picks to date. Our most advanced site at Luton UK already picks approximately 50% of its total order volumes robotically across a 45,000 SKU range.

Automated Frameload 

Automated Frameload (AFL) is a proprietary solution that automates one of the most physically demanding jobs in a customer fulfilment centre: loading completed customer orders onto delivery frames, ready for dispatch. Equipped with real-time advanced computer vision, the AFL solution enables the seamless and efficient loading of each heavy tote to its perfect place in the frame without human touch. 

Automated frame load reduces reliance on a physically demanding role that can be challenging to recruit and retain for, enabling employees to be redeployed to higher-value activities within the CFC.

AFL is now live in 12 CFCs. This innovation, combined with our Re:imagined technology such as OGRP is driving significant improvements in efficiency and throughput for our partners. For instance, enabling Kroger’s CFC in Detroit to add an additional module of capacity to its original design of two modules. 

Ocado AFL - Automated Frameload

Ocado Swift Router

An software and operational upgrade that allows grocers to serve both long lead-time and short lead-time (2-6 hour) orders on the same van routes directly from a centralised CFC. By holding pre-picked advanced orders in the Grid and dynamically combining them with last-minute same-day orders just before dispatch, it maximises last-mile route density. 

Ocado Retail in the UK, Coles in Australia and Kroger in the USA have all commenced the rollout of Ocado Swift Router. Live across 15 CFCs, the efficiency of Ocado Swift Router is allowing partners to achieve up to 40% same-day volumes, meeting shorter lead time demand without the traditional cost penalties, reduced ranges, or premium pricing of rapid delivery. It has already delivered a record click-to-delivery time of just 73 minutes for a full 40-item basket. 

Why is Re:imagined important?

Rather than acting as isolated solutions or upgrades, these innovations work collectively as an interconnected system to achieve three objectives: 

  • Improving the customer proposition: elevating execution, range, and flexibility across varying lead times and shopping missions.
  • Accelerating deployment and reducing costs: an approach that aims to keep cost down and speed up site builds, thereby making the commercial business case more compelling for both large-scale and smaller, localised fulfilment formats alike.
  • Unlocking competitive advantage: driving long-term market differentiation and growth opportunities for both current and prospective partners.
